Problem

  • The layer below defines what a customer writes to describe an import and validates it, but running one errors. This layer makes posthog-cli exp logs import loki actually move data.
  • Loki has no bulk export endpoint, so extraction is query_range paged forward, sharded by time, per stream selector.
  • An import runs unattended for hours in a customer's cluster. Silent data loss and silent duplication are the expensive failures; a loud crash is cheap.
  • Separately, the CLI could not verify a Loki served by an internal certificate authority, the normal setup for a self-hosted cluster.
  • The CLI checked certificates against a compiled-in list of public authorities and read nothing else. Installing the authority on the machine had no effect.

Changes

  • posthog-cli exp logs import loki --config <path> now reads Loki and sends OTLP/JSON to the intake, with --dry-run sizing the job first.
  • --dry-run reports the volume, shard count, estimated duration and egress, then how many sampled records each extraction rule actually matched. A rule matching nothing reports NOT FOUND, which is the only warning before a long run that the data will arrive unusable.
  • An import whose range reaches past the project's logs retention now says so before it sends anything. Intake drops those records without telling the sender, so the run used to look successful while most of it was thrown away.
  • The dry run sizes and samples only the part that will be sent, and ends with what intake would drop.
  • A real run asks before it goes ahead, then starts each shard at the retention cutoff. Without a terminal it stops before sending anything unless --skip-expired is passed.
  • The check reads the project's default logs retention only. Retention rules are not read, and the README says so.
  • An import whose POSTHOG_PROJECT_API_KEY belongs to a different project than the logged-in one now stops before sending. The retention check reads the logged-in project, so it would otherwise describe the wrong project.
  • Backdated logs are kept only for teams in the logs consumer's LOGS_BACKFILL_ENABLED_TEAMS (#112111). The CLI cannot see that list, so an import for an unlisted team is dropped after a 200. The README tells operators to contact support first.
  • Pages over-fetch by one, and keep only the instants before the extra entry, which Loki returns in full. The next page starts at the extra entry's instant. Loki truncates by entry count, not by timestamp, so sending a cut instant and resuming past it would skip entries, and resuming at it would send them twice.
  • A full page holding one instant only is read whole in one request (limit 5000). Loki returns the same first page for every query starting at a crowded instant, so paging cannot get past it. An instant of 5000 or more entries stops the run with a message to narrow the selector.
  • Batching sizes each record once and encodes once per flush. Measuring by re-encoding the batch per record is quadratic: at a 1.5 MB ceiling that is tens of gigabytes of serialization to emit one body.
  • The checkpoint records a whole shard only once every batch in it is acknowledged, and remembers the range it was built under. Widening range.from discards it and says so, rather than producing no windows and reporting success without importing the newly requested history.
  • The import reads POSTHOG_PROJECT_API_KEY, not the credential posthog-cli login stores. The intake rejects a personal API token, and this also keeps a long unattended run on the public-facing project write key rather than the operator's own.
  • Mapping mirrors the intake's severity table, so a log imported here and one sent live land on the same severity number. Trace and span ids are dropped unless they are valid hex of the right length, since an id that joins to no span is worse than none.
  • OTLP/JSON rather than protobuf, which keeps opentelemetry-proto out of a binary shipped to seven targets through npm.
  • An internally signed Loki now verifies, because the CLI reads the machine's certificate store as well as the compiled-in public list.
  • rustls-tls-native-roots joins rustls-tls in cli/Cargo.toml. reqwest extends one RootCertStore from each enabled source, so the two combine rather than replace.
  • The public list still verifies PostHog Cloud where no trust store exists, so the container image in the layer above stays unconstrained.
  • A certificate the machine does not trust now names the fix in the error: install the root certificate, or set SSL_CERT_FILE. Loki status failures already hinted this way, so the hardest failure to diagnose was the only one with no guidance.

Warning

The import is at-least-once. Record ids are assigned at ingest and logs34 does not deduplicate, so a resumed run re-sends the shard it was inside. Shard-sized checkpointing bounds that to roughly one hour of one selector. Exactly-once needs a server-side change, costed in the plan.

Note

The certificate change reaches every posthog-cli command, not only the import. It removes the reason sourcemap upload shipped --skip-ssl-verification in #35872, which stops verifying certificates rather than trusting one authority. It also means an authority already installed on a machine now counts as trusted, including one belonging to an intercepting proxy.

Two known gaps, both deliberate rather than overlooked:

  • Transport errors bypass the retry policy, so a single 502 from a Loki gateway ends a run. Only HTTP status failures reach classify.
  • tuning.max_records_per_second paces the send loop, but nothing paces reads from Loki.

How did you test this code?

Automated tests only. No test in this PR makes a real HTTP request to either Loki or the intake — every one is parsing, policy or arithmetic. The first run against a live Loki is still ahead and is where a wrong assumption about real response shapes would surface.

40 tests here, beyond the 4 in the layer below. The regressions they catch, by group:

  • Paging (loki.rs): the Loki 2.x two-element and 3.x three-element value shapes, which this customer's range spans; cross-stream ordering, without which the resume cursor skips entries; an empty result ending a shard cleanly rather than failing a 13,000-shard run.
  • Batching (emit.rs): every batch's actual encoded length stays under the ceiling, not its estimate; 20,000 records complete, which the first quadratic implementation could not; an oversized single record is still emitted rather than dropped.
  • Resume (checkpoint.rs, shard.rs): out-of-order shard completion never moves progress backwards; a partial final window still runs; a truncated checkpoint is reported rather than silently restarting an 18-month import; widening a range discards progress and extending it forward does not.
  • Retry (send.rs): backoff grows and stops growing ([5, 10, 20, 40, 60, 60, 60, 60]); a date-form Retry-After from a skewed clock falls back rather than becoming an enormous sleep; each permanent failure names the setting that caused it, since that message is the only diagnosis an unattended run gives its operator.
  • Mapping (mapping.rs): severity falls through its list in order; an extractor matching nothing yields nothing rather than an empty string; a trace id that cannot join a span is dropped.
  • Retention (retention.rs): an unset retention falls back to the 14-day default; dropped and kept day counts add up to the range; the run starts at the cutoff, and sends nothing when the whole range is past it.
  • Project match (project.rs): only two different known tokens stop the run. An unreadable project or a dry run without a write key goes ahead.
  • Not run: the project match against a live PostHog API.
  • Not automated, checked by the agent against a local Loki 3.4.2 with a fake PostHog API: an instant of 1300 entries imports exactly once, a 5100-entry instant stops with the narrow-the-selector message, and the retention check stops without a terminal, starts at the cutoff with --skip-expired (Loki logged no query before it), and sends nothing when the prompt is cancelled or retention cannot be read.

The certificate work splits into a tested half and an untested one.

  • Tested: the error hint reads the whole chain (loki.rs). reqwest reports "error sending request" as the outermost error, so a hint inspecting only that never fires on the case it exists for. Confirmed by breaking the chain walk and watching the test fail, then restoring it.
  • Untested: that verification actually succeeds against an internally signed host. That is a dependency feature flag, and proving it needs a TLS server with a private authority, which nothing here stands up. cargo check passes and cargo tree shows webpki-roots and rustls-native-certs under the same reqwest, which confirms the two root sources combine and nothing more.
  • Not supported: mutual TLS. Nothing calls identity(), so a Loki gateway requiring a client certificate cannot be reached. Deliberate until a customer needs it.
Manual verification

posthog-cli exp logs import loki --help renders the command and its flags. That is the extent of manual testing: no config has been run against a Loki instance.

Docs update

The README added in the layer below covers this layer's behavior, including --dry-run, resuming, and where to put the checkpoint in a Kubernetes Job.

It gains a section on the retention check here, covering the prompt, --skip-expired, and the caveat that retention rules are not read. It also says historical imports must be turned on for the team first. It also gains an "Internal certificates" section, covering the two trust sources, SSL_CERT_FILE and SSL_CERT_DIR, and the UnknownIssuer error an untrusted certificate produces.

🤖 Agent context

Autonomy: Human-driven (agent-assisted)

Agent: Claude Code, Claude Opus 5 (first commits) and Claude Opus 5.5 (paging rewrite, retention check, review fixes)

  • Skills invoked: /writing-tests, /writing-code-comments, /writing-user-facing-copy, /writing-pr-descriptions, /reviewing-with-coderabbit, /stacking-prs, plus /simplify and /code-review high --fix over the full diff.
  • The review passes found considerably more than the test suite did, and the findings are worth a reviewer's attention because they describe the shape of the risk here: three features that silently did nothing (extra_attributes validated and never applied, concurrency parsed and never read, rate limiting that did not exist), two silent data-loss paths (the page boundary above, and widening a range importing nothing while reporting success), one reachable infinite-duplication loop, and a set of tests that exercised a copy of the production code rather than the code. All 41 tests passed throughout.
  • The Loki client was written async before checking that posthog-cli is a blocking binary with no tokio, and converted.
  • The certificate gap was found by reading the TLS feature configuration after the import target was confirmed as self-hosted, not by a failing test. An earlier draft of the fix added a tls.ca_file config key and was dropped once the two root stores turned out to be additive: one feature flag replaces the key, the PEM plumbing and their tests.
  • CodeRabbit on the PR flagged that the dry run took its whole sample from the first selector. Fixed: each selector now asks Loki for an equal share, capped at 100 in total.
  • CodeRabbit also found that an instant holding more entries than a page stopped the import. Fixed by reading that instant in one request.
  • /simplify then replaced the boundary hash set with paging by complete instants, which removes the dedup and a wasted repeat request. A local CodeRabbit pass had found that the hash key left out structured metadata, and that problem went with it.
  • The retention check went through CodeRabbit (--deep, no findings), /simplify and /code-review high --fix. /simplify moved the cutoff from skipping whole shards to starting each shard at it, and made the dry run size only what is sent. /code-review found three issues, all fixed: a dry run over a fully expired range could fail, a stale comment, and day counts that did not add up.
  • Verified against a local Loki 3.4.2: 1312 entries, 1300 of them at one instant, all sent exactly once, and a 5100-entry instant stops with the narrow-the-selector message.
  • No sampo changeset is added, matching the rest of this stack. The certificate fix changes behavior for commands that already ship, so it needs one before a release goes out.
  • Public artifact: this began from a question about importing logs out of another vendor. Nothing from that conversation reaches the code, tests, fixtures or this description, and every sample value is invented.

🚨 Comment density — 8% of added code lines are comments (182 of 2270)

This section warns when comments are more than 3% of the code lines a PR adds, and alerts above 6%. Before agent-assisted PRs, the typical share was about 2%. Only full-line comments count. Docstrings, generated files, snapshots, migrations, and workflow files are left out.

Comments that restate the code, record how the change came about, or narrate the next line add noise for the next reader. Keep the comments that explain a reason the code cannot show, and remove the rest. See .agents/skills/writing-code-comments/SKILL.md for the house rules.

✅ Toolbar bundle — eager 2.23 MiB within budget

What the toolbar ships to customer pages, measured from the esbuild output (minified, post-tree-shake). The eager set is the entry plus everything statically imported from it — fetched before any feature runs; deferred chunks load lazily. The eager guardrail is 5.72 MiB. Each output file must also stay below 10 MB, where CloudFront stops compressing it. The module boundary is enforced separately by check-toolbar-graph.

📝 Walkthrough

Walkthrough

The experimental logs CLI now supports Loki imports. It queries and samples Loki data, maps entries to OTLP log records, and sends size-limited batches to intake. The importer supports shard resumption, checkpoint persistence, duplicate filtering across pages, pacing, and retries. Dry-run mode reports volume, estimated duration, and mapping coverage without sending an import.

Priority: ⬇️ Low

Merge Risk

Merge Risk: 🟡 Moderate · up to 3bacf

The import can omit some records, stall on a dense timestamp, or stop after a transient connection reset; its dry-run estimates can also be misleading. Resolve or explicitly accept these risks before merging.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to 3bacf

Resuming an import under a different configuration can silently omit logs, and pagination can lose repeated records at a page boundary. A source configured with HTTP can also expose Loki credentials in transit. HTTPS certificate verification remains enabled.

Retained concerns

  • Medium · security · inferred: Reusing a checkpoint after changing the Loki source or tenant, or the destination project, can treat unimported logs as completed because progress is reconciled by range and selector alone.
  • Medium · security · inferred: At a paginated timestamp boundary, distinct occurrences with identical labels and line text share one suppression key. A replayed occurrence and a previously unsent occurrence can therefore both be discarded, leaving the import incomplete without an error.
  • Medium · security · inferred: If the configured Loki URL uses HTTP, the new execution path sends Loki bearer or basic credentials without transport encryption. The existing configuration validation does not require HTTPS.
  • Low · reliability · inferred: Two imports using the same checkpoint path can both send a shard and overwrite each other’s progress. Atomic file replacement protects against a truncated write, but does not coordinate concurrent owners.

Security review details

Security Blast Radius

  • inferred — An affected run can omit or duplicate logs for its selected source streams and destination project. The TLS root-source change additionally reaches other HTTP clients in the CLI package; no server-side trust-policy change is shown.

Security Findings and Attack Paths

  • inferred — An on-path party can observe source credentials and returned logs when an operator configures an HTTP Loki URL. Separately, checkpoint reuse across source or tenant identities can silently suppress logs needed in the destination; this is a configuration-transition failure, not evidence of cross-tenant data disclosure.

Trust Boundaries and Controls

  • observed — For HTTPS connections, reqwest retains certificate validation while adding machine roots as trusted authorities. Loki credentials and tenant selection are applied by the common Loki request builder; changing machine roots does not by itself enable a certificate-validation bypass.

Resilience and Maintainability Implications

  • inferred — Saving only after acknowledged batches favors replay over skipping after interruption. Without demonstrated intake idempotency, replay and concurrent use of a checkpoint can produce duplicate logs, while a failed save leaves the prior progress available for recovery.

Hardening Proposals

  • proposed — Bind checkpoint progress to source, tenant, destination, and mapping identity, and require exclusive ownership or separate checkpoint paths for concurrent runs.
  • proposed — Require HTTPS for authenticated remote Loki sources, or make any permitted plaintext mode an explicit, narrowly scoped operator choice.
  • proposed — Preserve occurrence counts at a replayed timestamp rather than treating every identical label-and-line pair as one record, and define a failure or recovery path when a timestamp exceeds a page.

Do not report zero duration for a nonzero workload.

If 100 sampled lines contain one byte in total, integer division sets bytes_per_record to zero. Line 39 then reports 0s even when volume_bytes is positive. Preserve the fractional average when estimating records. If the sample contains no bytes, report that the duration is unavailable rather than zero.

Set an explicit series limit for the volume lookup.

/loki/api/v1/index/volume_range returns at most 100 metric series by default. If the selector matches more than 100 series, volume_bytes sums only the returned series and underestimates the volume used to size the run. Pass an explicit limit or use an aggregation that returns one series.

Retry connection resets on reused connections, as the comment claims.

The comment says a reset connection is transient. The guard only matches is_timeout() and is_connect(). A server or load balancer can close a pooled keep-alive connection while a request is in flight. reqwest reports that as a request error (is_request()), not a connect error. That error takes the return Err(...) branch, and the multi-hour run stops. Include is_request() so this transient case gets the same bounded retry.

Bind checkpoint progress to the Loki source and tenant.

--checkpoint accepts any path, but the checkpoint stores only range and selector progress. If the same path is reused with the same range and selector for another source.url or source.tenant, reconcile_range preserves the old high-water mark. The importer then skips the new source's completed shards and can report success without querying them.

entry_key excludes structured_metadata. Loki can return distinct entries with the same timestamp, stream labels, and line when their structured metadata differs. Track boundary entries by count, not only by key.

When a page ends at timestamp T, query_page starts the next request at T, so Loki can return the previous boundary record again. BoundaryFilter::advance stores only one key for all records with the same timestamp, labels, and line. keep then rejects both the overlap and a second legitimate record with that same key. The import silently loses the second record.

This does not affect duplicates within one retained page because keep runs before advance. Use per-key counts and consume one count for each suppressed overlap. Keep the existing no-progress guard for the separate case where more than PAGE_LIMIT records share one timestamp.

This delta removes the logs backfill machinery entirely: the CLI pre-check module, its invocation in the import command, and the backfill_status API endpoint. It is a pure deletion plus docstring rewording, and introduces no new security surface. The earlier backfill pre-check finding is resolved by this removal — that code path no longer exists.

Reads each selector's range in half-open shards, pages query_range forward,
maps entries onto OTLP records, batches them under the intake's body limit, and
records a shard only once every batch in it is acknowledged.

Pages over-fetch by one to tell a full page from an exhausted shard, and resume
at the boundary timestamp rather than past it: Loki truncates by entry count,
not by timestamp, so entries sharing that instant would otherwise be skipped and
never re-queried. A hash set of lines already sent at the boundary suppresses
the re-read.

Batching sizes each record once through the same serializer the encoder uses,
so escaping cannot push a body past the ceiling, and encodes once per flush
rather than re-encoding the batch per record.

The checkpoint remembers the range it was built under. Widening range.from
discards it and says so, rather than producing no windows and reporting success
without importing the newly requested history.

--dry-run sizes the job and reports how many sampled records each extraction
rule matched, which is the only warning before a long run that a rule will
produce nothing.

The boundary set was replaced on each page rather than extended, so a timestamp
holding more entries than one page lost its earlier pages from the set and sent
them again two pages later.

The key hashed the line alone, so two pods emitting an identical line in the
same nanosecond collided and one was suppressed as a duplicate. That is data
loss rather than duplication, and the key now covers the stream labels.

Both lived inside the paging loop with no test seam, which is why two review
passes and the whole suite missed them. The logic is now a BoundaryFilter with
three tests: an instant spanning several pages keeps every page suppressed, two
streams sharing a line stay distinct, and moving off an instant forgets it so
the set cannot grow for a whole shard.

Transport failures now retry on the same schedule as HTTP ones instead of
ending a multi-hour run on one connection reset, and the last attempt no longer
sleeps before giving up. The dry run reads each sample value from the first
record that carried the field, rather than reporting NOT FOUND for a field the
first record happened to lack.

The checkpoint tests built a predictable path under the shared temp directory,
which rust.lang.security.temp-dir blocks. tempfile is already a dependency and
gives a unique directory that cleans itself up.

project_key_from_env needed an unsafe env mutation to test its message, which
rust.lang.security.unsafe-usage blocks and which is unsound in a multithreaded
test binary anyway. The validation is now split from the environment read, the
shape LokiAuth::resolve already uses in this module.

The CLI compiled in the public CA list and read nothing else, so a host
signed by an internal authority could not be verified at all. Installing
the CA on the machine had no effect, because a compiled-in list cannot be
extended from outside.

Enable `rustls-tls-native-roots` next to `rustls-tls`. reqwest extends one
RootCertStore from each enabled source, so the two combine rather than
replace. The public list still verifies PostHog Cloud on a machine with no
trust store, and the native store now covers internally signed hosts.

This is what the Loki import needs to reach a self-hosted cluster, and it
also removes the reason `sourcemap upload` shipped `--skip-ssl-verification`
in #35872, which stops verifying certificates rather than trusting one
authority.

Status failures from Loki already carry a hint naming the setting to
check: 401 points at the auth variables, 400 at the selector, 429 at
rate limiting. Transport failures carried none, so the hardest failure
to diagnose was the only one with no guidance.

An internally signed Loki is the normal self-hosted setup, and it
surfaces as `invalid peer certificate: UnknownIssuer` several levels
down a reqwest error chain. Both `send` calls now route through a helper
that walks that chain and, on a trust failure, names the root
certificate and SSL_CERT_FILE.

The guidance goes in the error rather than a separate log line, so it
appears once, where the run stopped, in the same shape `decode` already
uses.

reqwest exposes no typed variant for a trust failure, so the match is on
the message. A miss costs only the hint, never the error, so a rustls
rewording degrades to the previous behavior.

The dry run took its whole mapping sample from the first selector that returned enough records, so a field only later selectors carried was reported as NOT FOUND. Each selector now gets an equal share of the sample.

Loki answers every query_range that starts at an instant holding more
entries than a page with the same first page, so the import stopped with
"Loki made no progress" and a rerun stopped at the same shard.

When a page brings nothing new at the cursor's instant, the importer now
reads that one instant in a single request ([T, T+1ns), limit 5000, the
default max_entries_limit_per_query), sends the entries it has not sent,
and moves the cursor past it. An instant with 5000 or more entries still
stops the run, with a message to narrow the selector.

Checked against a local Loki 3.4.2: start is inclusive and end exclusive,
the same first page comes back each time, and a limit above 5000 is
rejected with a 400. An import over 1300 entries at one instant failed
before this change and now sends all 1312 entries in range exactly once.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
A full Loki page can cut its last instant short. The importer used to
send that partial instant, resume at it, and suppress the re-read with a
hash set of entries already sent. That set needed a key, and the key left
out structured metadata, so two entries differing only in metadata could
lose one of them.

A page now keeps only the instants before the first entry past the limit,
which Loki returns in full, and the next page starts at that instant. A
full page holding a single instant is read whole straight away, without
first fetching the same page again. Nothing is sent twice, so the dedup
set and its key are gone.

The dry run asks Loki for each selector's share of the sample instead of
fetching a full page and discarding most of it, and the shares now sum to
at most 100 records.

Checked against a local Loki 3.4.2: an import over 1300 entries at one
instant, with entries on either side, sends all 1312 exactly once, and an
instant of 5100 entries stops with the narrow-the-selector message.

Intake drops a record older than the project's logs retention without
telling the sender, so an import whose range reaches past retention used
to look successful while most of it was thrown away.

The import now reads the project's default logs retention and states
which part of the range intake would drop. The dry run prints it. A real
run asks before it goes ahead, then skips the shards wholly past the
cutoff instead of sending them. Without a terminal it stops before
sending anything unless --skip-expired is passed. When the retention
cannot be read, it says so and asks the same question.

The check reads the default retention only; the README says that
retention rules can keep some logs longer or drop them sooner.

Checked against a local Loki with a fake PostHog: the run stops without a
terminal, skips the expired shards with --skip-expired (Loki saw no query
before the cutoff), and treats a cancelled prompt as a no.

…fill

Adds GET /api/projects/:id/logs/backfill_status, which reports the
logs-backfill-enabled flag for the project. The Loki import reads it
before sending anything. A refusal stops the run, because intake would
drop every record after answering 200. An unreadable answer only warns,
because the consumer enforces the flag either way.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
The retention and backfill checks read the project from posthog-cli
login, but the import writes to the project that owns
POSTHOG_PROJECT_API_KEY. When they differ, both checks answered for the
wrong project, so a run could skip records the target keeps or send
records the target drops. The import now compares the two api tokens
and stops on a mismatch.

Backfill is now gated by LOGS_BACKFILL_ENABLED_TEAMS on the logs
consumer instead of a feature flag. Django cannot see that env var, so
the backfill_status endpoint and the CLI pre-check that read it go. The
README tells operators to contact support before the first import. The
project-match check stays, because the retention check still reads the
logged-in project.

couple small things:

The comment "shards run concurrently" is wrong. It probably should have concurrency, so add concurrency, or remove the comment and that code.

instead of all the retention code, i'd probably just make the CLI ask you to put in a number of days, and show a warning if you pick something longer than the project's retention

😎 Stack merged successfully - details.

The dashboard query snapshots were regenerated by CI against an older
base and now conflict with master. The stack does not change dashboard
queries, so the file goes back to the base version and master's copy
wins on merge. The stray blank line in the logs API goes too, so this
PR no longer touches Django.
