fix(seed): keep demo homes quiet and never touch the real data folder - #515
seed-memory-skills.py --theme-only and seed-tasks.py --config-only change an already seeded home and returned before seed_safety.quiet(), so on a home seeded with --keep-live (or one where a delivery was switched back on) they left tasks enabled, paired-chat deliveries on and messaging apps on. Both shortcuts now quiet the home before they return, unless --keep-live is passed, the same way seed-chats-devices-channels.py --add already does. Full seed runs and smoke.mjs are unchanged.
Every seed run that writes or deletes before quiet() now refuses the default data folder (~/.sentient) first, also with --keep-live (which only means "don't pause"): seed-tasks.py at the top of main() (the full run and --config-only), seed-memory-skills.py --theme-only, seed-integrations-notifications.py at the top of seed(), seed-automations-usermodel.py at the top of main(), and seed-memory-skills.py and seed-chats-devices-channels.py as soon as the home is read, before any branch. Before, pointed at the real folder, a full seed-tasks.py run deleted every task and notification, seed-integrations-notifications.py (unless --keep-db) and seed-automations-usermodel.py --reset deleted the whole database, --reset on seed-memory-skills.py or seed-chats-devices-channels.py deleted the whole folder if an earlier run had left its .seeded-demo marker there (CodeRabbit), and the shortcuts changed the config, all before quiet() refused. seed_safety.check_home() is split out of quiet() for this.
The other three seed scripts already quiet the home on every way out of main(). changes/426.fixed.md covers the whole PR.
How I tested it
New tests/test_keychain_namespace.py::test_seed_shortcuts_quiet_the_home_unless_kept_live, next to the existing quiet() test. For each shortcut it builds a home with an enabled task and a delivering Telegram chat on a real store, runs the script as a subprocess, then reads the home back. Without --keep-live the task is paused, the delivery is off and messaging apps are off. With --keep-live all three stay on.
With main's two scripts, the two quieting cases fail with assert (True, True, True) == (False, False, False) and the --keep-live cases pass. With this branch all 4 pass, and tests/test_keychain_namespace.py gives 31 passed.
New test_seed_shortcuts_refuse_the_default_home_before_writing: with a stand-in user folder, each shortcut pointed at ~/.sentient, with and without --keep-live, exits with an error and leaves its config.yaml untouched. On this PR's first commit every case fails (the theme was rewritten to light, and configure() rewrote the whole config).
New test_a_seed_run_refuses_the_default_home_before_wiping_it: a stand-in ~/.sentient holds an owner-real task and a notification, plus a .seeded-demo marker, then seed-tasks.py, seed-integrations-notifications.py, seed-automations-usermodel.py --reset, seed-memory-skills.py --reset and seed-chats-devices-channels.py --reset each run against it, with and without --keep-live. All 10 cases exit with an error and leave both in place. Before the fix every case fails: on d9a7227 the first three found their own demo data instead of owner-real, and on 25b3729 the two --reset runs wiped the folder.

Setup: four fresh test homes under .test-homes/, each seeded with the real scripts in the desktop/AGENTS.md order (seed-memory-skills.py --reset, seed-chats-devices-channels.py --add, seed-tasks.py), all with --keep-live, then one shortcut run with main's script or this branch's.
Model: no model involved. The seeded homes point their models at a black-holed address.

This branch also prints quiet demo home: 13 tasks paused, 1 plans and 1 runs stopped, 1 chat deliveries off, messaging apps turned off (pass --keep-live to keep them live).
Then an engine from this branch on the fixed --config-only home, with its own token and port: GET /api/tasks returned 14 tasks with none enabled, GET /api/config returned channels.enabled: false, and the engine log had no model calls.
The default-folder refusals are proven by running the real scripts against a stand-in ~/.sentient (a temporary user folder via HOME/USERPROFILE, see the two tests above), never against a real one, on purpose.

Summary by CodeRabbit
Bug Fixes
Setup shortcuts now quiet seeded tasks and disable messaging by default; the live-state option preserves existing live behavior.
Seeding and reset commands now refuse to modify the default user data folder, protecting its configuration and contents—including when the live-state option is enabled.
Safety checks run before setup changes are made, so rejected commands leave the protected folder unchanged.
seed-memory-skills.py --theme-only and seed-tasks.py --config-only returned
before seed_safety.quiet(), so a home seeded with --keep-live kept its tasks
enabled and its chat deliveries on. Both shortcuts now quiet the home unless
--keep-live is passed, like seed-chats-devices-channels.py --add.

Pointed at ~/.sentient, --theme-only wrote the theme and --config-only
rewrote config.yaml before quiet() refused the folder. seed_safety.check_home()
is split out of quiet(); --theme-only now quiets before set_theme(), and
--config-only checks the folder before ensure_layout() and configure(), then
quiets at the end as before (quieting first would let configure() create a
fresh home's config with messaging apps on).
Heads-up, found while fixing the review: a full seed-tasks.py run (without --config-only) pointed at ~/.sentient deletes every task and notification in seed() before quiet() refuses the folder at the end. It was there before this PR, so I kept this one to #426. I will open an issue for it once this merges and fix it with seed_safety.check_home() at the top of main(), unless you would rather I fold it in here.
Great catch @Tanmay-Ts, thank you. A seed run wiping the real data folder's tasks is worse than the bug this PR fixes, so please fold it in here: seed_safety.check_home() at the top of main(), before seed() touches anything, plus a test that a full run against the default folder refuses and leaves its tasks and notifications in place. One changelog line covering both is fine. A tester will run the whole PR once that's pushed.

Thanks @Tanmay-Ts. I tested what's here (d9a7227) end to end and the two shortcuts work. This is only waiting on the fold-in the maintainer asked for above, so I'm marking it as changes requested until that lands.
What works (tested on real seeded homes, all throwaway)
Each home was seeded with the real scripts in the desktop/AGENTS.md order, all with --keep-live (14 tasks, 13 enabled, 1 planning, 1 chat delivering, messaging apps on), then one shortcut was run without --keep-live:
Shortcut
main
this PR
seed-memory-skills.py --theme light --theme-only
theme changed, still 13 enabled, 1 delivering, apps on
config rewritten, still 13 enabled, 1 delivering, apps on
0 enabled, 0 planning, 0 delivering, apps off
With --keep-live both shortcuts leave everything live, as before.
An engine from this branch on the quieted --config-only home: GET /api/tasks gives 14 tasks with 0 enabled, channels.enabled is false, and no model job ran.
Default data folder, simulated with a stand-in user profile (HOME/USERPROFILE in scratch, so ~/.sentient resolved there and is_default_home() was true; a throwaway keychain namespace so nothing touched the real keychain): both shortcuts now exit 1 with "is the default data folder (the real one); refusing to change it" and leave config.yaml byte for byte the same. On main, --theme-only rewrote the theme there.
tests/test_keychain_namespace.py: 19 passed locally. CI is green, the CLA check passes, and there are no open review threads.
Still to do (the fold-in from the comment above)
I reproduced the full-run problem on both main and this branch: I added a task with the id owner-real to a stand-in default folder and ran seed-tasks.py with no flags. It wiped the tasks (including owner-real) and reseeded the demo ones, and only then refused in quiet() with exit 1. So the folder ends up with demo data in place of the user's. As asked: seed_safety.check_home() at the top of main() before seed() touches anything (also when --keep-live is passed, since that only means "don't pause"), a test that a full run against the default folder refuses and leaves its tasks and notifications in place, and one changelog line covering both. Once that's pushed, a tester will run it again.
…or wipes it
A full seed-tasks.py run pointed at ~/.sentient deleted its tasks and
notifications, and seed-integrations-notifications.py (unless --keep-db)
and seed-automations-usermodel.py --reset deleted the whole database,
before quiet() refused the folder. Each now calls seed_safety.check_home()
first, also with --keep-live, and so does --theme-only before it writes
the theme. Adds changes/426.fixed.md.
Folded in at 25b3729: seed-tasks.py now calls seed_safety.check_home() first thing in main(), also with --keep-live, and --theme-only does the same before writing the theme. While checking, I found two more runs that delete the whole database before quiet() refuses: seed-integrations-notifications.py (unless --keep-db) and seed-automations-usermodel.py --reset. They get the same check. The new test_a_seed_run_refuses_the_default_home_before_wiping_it puts an owner-real task and a notification in a stand-in ~/.sentient and runs all three, with and without --keep-live. Both stay in place, while on d9a7227 each run replaced them with its own demo data. changes/426.fixed.md covers the whole PR.

Verification ran but could not confirm this finding. It is shown for review, not as a verified issue.
Check the home before the full-run reset.
This check runs only for --theme-only. If ~/.sentient contains .seeded-demo from an earlier seed, a full run with --reset passes the marker check at Line 641 and deletes the entire folder at Line 643. Move check_home(home) above the mode branch so it also rejects full runs, including --keep-live.

seed-memory-skills.py and seed-chats-devices-channels.py --reset deleted the
whole folder when it held a .seeded-demo marker, which an earlier seed run
pointed at ~/.sentient could have left. Both now resolve the home through
seed_safety.check_home() before any branch, also with --keep-live.
